Too Many Candidate Use Cases
Support triage, document search, report drafting, code assistance, forecasting: all plausible, all championed by someone. Without a comparison on effort, run cost, and risk, the loudest suggestion wins rather than the best one.
Nobody Knows If the Data Will Support It
The use case that looks best on a slide is often the one whose data is scattered across three systems, inconsistent since a 2018 migration, and missing the field the whole idea depends on.
The Running Cost Is Unknown
Build cost gets estimated; per-query inference cost usually does not. A feature that is cheap to build and expensive to operate is a budget problem that surfaces after launch, when it is hardest to fix.
The Audit Question Has No Answer
In a regulated business, 'the model suggested it' is not a defensible account of a decision. If you cannot reconstruct what the system was told and why it responded as it did, the use case is not viable regardless of its accuracy.

Where the data for each viable use case actually lives, its quality and consistency, what would need cleaning or consolidating first, and any gaps that make a use case unworkable as scoped.
Integration Constraints
How AI would attach to your existing systems: the seams available in your codebase, the auth model it must respect, and the specific technical obstacles we found, named rather than glossed.

Estimated inference and infrastructure cost per use case at your expected volumes, with the assumptions shown so your finance team can challenge them, plus the levers that reduce cost.

What gets logged, how an AI-influenced decision is reconstructed after the fact, where data is processed, and how that maps to your regulatory obligations.

If something is worth building, a scoped and costed proposal for the first slice. If nothing is, a written explanation of why, which is a legitimate and common outcome.

Modelling & Scoring
Each candidate use case scored on value, feasibility, data readiness, risk, and run cost, with the trade-offs made explicit rather than averaged into a single number.
Report & Walkthrough
The written assessment delivered and talked through with your team, so the reasoning is understood and your engineers can interrogate it rather than just receive it.

Fixed scope means the boundaries are stated up front. Anything outside them is quoted separately, never absorbed silently.
